TwoMore Revenue Model — Complete Specification

Status: Reference — Final Draft Date: 2026-04-04 Related: platform-architecture.md · subscription.entity.ts

Revenue Philosophy

Don't compete on user count. Compete on share of wallet.

Korean 동호인 tennis players spend ₩500K-1M/month on tennis (courts, equipment, lessons, dues, apparel). TwoMore doesn't need millions of users — it needs to become the platform through which existing tennis spending flows.

Three revenue layers:

  1. SaaS subscriptions — the hook (predictable MRR)
  2. Transaction ecosystem — the engine (scales with usage)
  3. Marketplace + brand — the multiplier (captures share of wallet)

Revenue Stream 1: SaaS Subscriptions

Revenue Stream 2: Transaction Fees (Dues, Entry Fees)

TwoMore processes club dues and event entry fees via Toss Pay / KakaoPay. 3% platform fee on every transaction (our cost: 2.2% Toss Payments, margin: 0.8%).

Why This Works

  • 총무 already collects ₩30-50K/mo from each member
  • Current process: bank transfer + manual tracking = painful
  • TwoMore auto-dues: one tap, instant, tracked — worth the 3%
  • Available on Pro+ clubs (conversion incentive)

Transaction fees are low-margin individually but scale linearly and require zero additional effort once built.

Revenue Stream 3: Court Booking (코트 예약)

The Opportunity

Korean court booking is "하늘의 별따기" — extreme demand, fragmented supply. No dominant court operator SaaS exists. Playtomic proved this model globally (€346M transacted, €29M revenue in 2025).

Two-Sided Value Proposition

For court operators (why join TwoMore):

Pain PointTwoMore Solution
Empty slots (20-40% unfilled)Demand generation from 18,000+ active players
Manual booking (phone, Naver)Automated scheduling + payment
No analyticsUtilization dashboard, peak/off-peak data
Payment collection hassleIntegrated Toss Pay, auto-receipts
No marketing channelFeatured in TwoMore discovery + session flow

The hook: Free court operator SaaS (scheduling + payments + analytics) in exchange for listing on TwoMore's booking platform. This is the Playtomic playbook — give operators free tools, monetize the booking flow.

For players/clubs (why book through TwoMore):

Current PainTwoMore Solution
Fragmented booking (10 different sites)One place for all courts
Can't see availability in real-timeLive slot availability
No connection to club session"Book court" button inside session creation
No group booking총무 books for the whole session

Revenue Stream 4: Coaching Marketplace (레슨 매칭)

The Natural Fit

TwoMore knows every player's:

  • Exact skill level (ELO + tier)
  • Location (play regions)
  • Schedule (session history)
  • What they struggle with (loss patterns)

Contextual coaching suggestions: "이번 달 서브 관련 패배가 3회예요. 서브 전문 코치를 찾아볼까요?"

Revenue Model: Soomgo-Style Lead Gen (NOT Commission)

Coaches resist high commission rates (CoachUp's 43% killed supply). Instead, use Soomgo's model: charge coaches per lead/quote, not per lesson.

Revenue Stream 5: Brand Partnerships (브랜드 파트너십)

Why Brands Pay Premium for TwoMore

TwoMore offers what no other channel can: verified, segmented, active tennis players.

Niche sports CPMs are 2-3x general display ($11-20 vs $4-7). But TwoMore shouldn't run ads — it should run sponsorships and partnerships.

Risks & Mitigations

Court operators won't joinCourt booking revenue = 0Free SaaS with demand guarantee. Start with 5 partnerships, prove fill rate improvement.
Playtomic/Pleisure enters marketCompetition for court bookingTwoMore's club management is the moat. Court booking alone is commodity; club + rating + community is defensible.
Low subscription conversionRevenue below targetTransaction fees don't require subscription. Court booking doesn't either. Multiple revenue paths reduce dependence.
Brand partners hard to landBrand revenue delayedStart with affiliate/CPA (low commitment). Graduate to sponsorship after proving audience.
Korean tennis boom fadesTAM shrinksMulti-sport expansion (badminton, futsal, golf). Platform engine is sport-agnostic.

Long-Term Vision: Multi-Sport Platform

The rating engine, trust system, club management, and court booking are sport-agnostic. Year 2+ expansion:

SportKorean 동호인 MarketRevenue Potential
배드민턴 (Badminton)~2M participantsLarger than tennis. D/C/B/A system ready for migration.
탁구 (Table Tennis)~1.5M participantsLarge Korean following. Club culture similar.
풋살/축구 (Futsal)~3M participantsMassive. Court booking very relevant.
골프 (Golf)~5M participantsMost affluent. Highest share-of-wallet potential.

Each sport multiplies the TAM without significant additional development cost.
